打造多功能拖拉机制造中心



  3月19日,头天一场淅淅沥沥的小雨过后,甬城宁波空气中散发出更加泌人心脾的气息。镇海区内占地160多亩的约翰迪尔(宁波)农业机械有限公司(下称“迪尔宁波工厂”)厂区干净整洁,员工们正有条不紊地保持着生产的节拍。大院里整整齐齐摆放着两列鲜艳的“迪尔绿”拖拉机,大概有三四百台。迪尔宁波工厂厂长孙宝林告诉记者,这都是按订单生产即将待发的拖拉机,公司尽量控制好库存、减少资金占用--对于一家先进的企业来说,这类做法显然是工厂运营的题中之义。
  
  自2007年,约翰迪尔收购原主营中小马力拖拉机的宁波奔野拖拉机厂,把迪尔在中国的拖拉机产品线向下大幅进行了延伸。按中国的传统,今年正好处于工厂的“本命之年”。如今,迪尔宁波工厂主要以生产30-100马力的多功能中小型拖拉机为核心业务,同时组装和销售迪尔先进的甘蔗收获机产品(核心部件由国外进口),10多年来宁波工厂已为中国市场提供了23万余台优质拖拉机。

  目前,迪尔在中国有5个工厂,3家分公司和2个办事处,近200家经销商。若按产值算,宁波工厂占到中国境内的1/5。或许这并不是一个大的数字,但对迪尔中国来说,宁波工厂身处水稻种植的南方,为迪尔保持着灵敏的水田“嗅觉”,其对迪尔中国甚至其全球的战略意义均不可低估。从这种意义上说,宁波工厂近可作为中国的生产基地,而远点则可作为出口东南亚市场的“桥头堡”。

  在有些人看来,宁波工厂似乎是迪尔中国的一个鸡肋,但在公司高管的眼里并非如此。实际上,在过去的几年,虽遇到市场总体需求下降的影响,但宁波工厂通过盘活资产,努力降低成本以及积极开发新产品提升产品竞争力等措施,公司在中小马力拖拉机市场一直保持良好的市场份额。

  按迪尔全球的规划,宁波工厂正被打造成多功能拖拉机制造中心和全球优质拖拉机制造基地。去年底以来,经过通盘考虑,迪尔将原在天津工厂生产的5E系列拖拉机转移至宁波工厂生产,同时增加了604、1004两个型号的拖拉机产品。这样,宁波工厂生产的拖拉机包括2C(30-35马力)、3B(40-60马力)和5E(80-100马力)三大产品系列。据迪尔宁波工厂厂长孙宝林介绍,宁波工厂产品研发中心仍在天津,但宁波也有一个研发团队,主要负责已有产品的技术改进,同时参与新产品项目的研发。

  为何做这种调整?迪尔中国销售市场部副总经理边雅君介绍,迪尔5E系列拖拉机是迪尔2007年就开始针对中国市场进行布局的产品,该系列产品重量轻,转弯半径小,兼顾水旱两用、可延长作业时间、增加用户收益,因此5E系列成为宁波工厂主打的多功能拖拉机产品线的组成部分。

  孙宝林称,5E项目目标已经顺利完成转移,为了保证转移成功,在生产体系上并未做任何改动。而随着针对一些目标客户运输成本的降低,公司通过供应链的整合优化、提升物料供应的效率,对成本控制、提升产品竞争力更有好处。

  按迪尔的布局,宁波工厂的拖拉机与甘蔗收获机还供出口业务,目前拖拉机已经销售到独联体、中东、非洲、东南亚等地区与国家,甘蔗收获机也在积极拓展国内与国际市场。

  迪尔中国销售市场部总经理李立凤称,迪尔的一个原则就是做能做的事情,把自己的价值更好地传递给合作伙伴与终端用户,2019年迪尔中国的目标仍是追求健康增长。“越是在行业低迷时期执行力更重要,这几年我们一直强调‘执行’促增长、强调执行落地,连续几年我们销售额取得逆势增长。”

采用约翰迪尔全球制造标准的工厂



  企业要保持在市场中的竞争力,产品是王道。在农业机械领域,产品可靠性尤其是用户十分看重的,作为全球农机巨头,迪尔的成功之道之一就是拥有一流的质量管理体系。

  而宁波工厂作为迪尔中国旗下的一个工厂,自然也就是迪尔在全球的一个工厂。既同样冠以“约翰迪尔”之名,也必不可负“承我质者、载我之名”的责任与用户期待。

  据孙宝林介绍,宁波工厂2019年的工作重点首要的就是保证交付卓越质量的产品,其次是按国家要求及时准备国四产品的切换;第三是做好成本控制,做好精益生产,持续降低材料及人工成本。此外,工厂的一项重要工作是加强团队建设,“企业发展终归离不开人,放在运营中的重中之重。”对于一线员工,迪尔每年会安排两次体检,同时尽量规划好淡旺季的工作,合理安排员工的时间、提高工作效率。近年来,宁波工厂的员工离职率小于5%。

  迪尔宁波工厂正按照迪尔全球标准制造优质拖拉机,从体系、过程、手段和设备保证产品质量。质量不仅仅是说教,严苛的质量意识与标准、先进的工艺设备不可或缺。目前迪尔宁波工厂焊接、机加工、喷涂和变速箱以及整机装配生产流程,内控非常严格。近几年工厂不断引进先进设备、先进的检测和计量仪器,致力于为市场,客户提供卓越质量的产品。去年,工厂投资购买蔡司三座标测量仪,零部件测量更加精准。目前宁波工厂有11台加工中心,所有毛坯件自己加工,零部件的精细化质量得到有效保障。值得一提的是,宁波工厂购买大型设备时都需达到迪尔全球的标准,实现软硬件的兼容,满足迪尔工艺的设计要求。

  针对记者宁波工厂与迪尔在全球其他地方先进工厂相比有何差距的疑惑,孙宝林坦承,目前宁波工厂整个生产体系与其他工厂并没有较大差距,无外乎有的工厂生产环节自动化程度更高一些。在他看来,宁波工厂的产品制造、质量标准都一样,达到“迪尔标准”要求方可量产。

  检测是保证产品质量的重要环节,宁波工厂所有产品按OECD检测标准进行试验。每台拖拉机出厂前均要做跑道转弯半径、驻坡等测试。为了提升外检的检验效率和检验能力,公司在仓库区域建立新外检站,缩短取件距离420m,提升了外检检验效率,为5E产品引入不增加检验人员打下良好基础。同时给外检增添了5E必须使用的检验设备,并对现有设备进行了升级,使外检的检验能力得到进一步提升。所有外协发动机和其他进料须检测后格后方可安装,保证来料合格。

  迪尔宁波工厂车间可看到很多质量控制点提示标牌。如变速箱生产环节,所有关键部件经过清洗才能装配,保证变速箱清洁度间隙调整到位,扭矩控制保证高度精准,所有变速箱经过试验台检测合格才能流入下道工序。液压系统线束牢固有清晰的标准,防尘罩不可打开。拖拉机从变速箱开始追溯,下线核验完后整个信息输入质量管理系统、整机可追溯。产品涂装均要严格按喷漆工艺进行,历经400小时的盐雾试验以保证外观质量。

迪尔宁波工厂动力总成装配线上有自动导航小车,按装配要求完成生产工序后,整个系统会自动流转,节省人工、提高生产效率。车间根据订单设定节拍式生产,两条生产线可移动调整、最大化生产效率。零部件放在车间一侧可视化装配,满足精益生产的要求。

  在质量管理方面,宁波工厂对供应商、工序和员工均实行培训认证制度。每个月、每个季度工厂还会邀请合作伙伴或客户到工厂,分析产品质量问题,持续改进产品质量。迪尔还有一套自己的调研系统,通过设置量化的指标,考核单机失效率和调查用户满意度,为质量改进提供尽量客观的参照。在迪尔宁波工厂车间内还能看到很多工作小组看板,有非常明晰的工艺控制图,细化到每个工序的掌握,包括质量、交付、持续改进点。

  作为一家充满社会责任感的企业,虽然这两年行业萧条、拖拉机业务受到很大挑战,但迪尔宁波工厂在环保、废水处理设备等方面仍做了大量设施更新。在车间内处处可见安全提示,据透露,宁波工厂连车间内的叉车都专门建立有运行制度,以充分保障安全生产。至我们到访之日,迪尔宁波工厂已经1463天没有迪尔谓之“损工时”的安全事故发生。


  李立凤表示,“迪尔宁波工厂造”的产品一定将经得起市场验证。“只有用户说你好、愿意花更高的钱来买你的产品,才是我们公司发展的根本。”她说。
